CTAC’s 4-step Approach to Implementing Drupal AI Solutions

Flexible AI Enablement Framework

CTAC helps agencies adopt AI for Drupal at the phase and pace that makes sense for their mission. Whether an agency is exploring AI, validating a use case, deploying production capabilities, or optimizing an existing implementation, our flexible engagement model allows clients to enter where they are today and expand over time.

1. AI Readiness & Content Assessment

It’s common that a client knows that they want to dabble in AI, but aren’t sure where in their ecosystem it can deliver the most value.

For agencies exploring AI or looking for a low-risk starting point, we meet them at this starting point. In this phase, CTAC evaluates Drupal readiness, content quality, governance, and operational considerations to identify practical, mission-aligned AI opportunities. The result is a clear roadmap that prioritizes value, and does not attempt to find a problem for the solutions at hand, but rather craft the right solution for the biggest problem at hand.

In this stage, we will work together to understand the operational challenges, and prioritize them in an opportunity inventory. We will also take an in depth look at the Drupal and/or shared services environment, including the content repository, integrations, and other digital tools to assess the readiness for implementing AI. Readiness depends on having a shared understanding of what AI can and cannot do, as well as the level of satisfaction and organization of the knowledge bases from which the AI tools would be drawing. Our team will take a look at the current quality of the content, breadth, accuracy, taxonomy, and governance process and procedures. We will also document any risks or sensitivities around security. Many of our customers are pursuing Authority to Operate (ATO) and systems must be built or enhanced to meet stringent NIST or FedRAMP requirements. Finally, to close out this Assessment phase, CTAC will deliver a phased implementation roadmap, as well as schedule and pricing. Customers should expect to see a different cost paradigm from AI than they are used to with traditional projects –  lower costs around human resource and development time, and more cost for compute and quality assurance.

2. Focused Pilot

For agencies that want to test out a solution or approach to validate the value before making a larger investment, CTAC implements a focused pilot around a single use case, content domain, or business function. During this phase, an agency can evaluate usability, governance, technical feasibility, and measurable outcomes in a controlled environment. Then they can scale later if desired after a review of the outcomes against the expectations. Lessons learned can be shared across the agency based on real experience. 

Before starting the pilot, CTAC will work with the customer to define the scope and success criteria. Again, having realistic expectations and shared understanding of the tool is crucial in this phase. Then our experts who understand both the existing digital and cloud infrastructure AND the capabilities of the AI tool will configure the pilot environment, providing demos, documentation, and opportunities for feedback along the way. We will also work to understand the approved knowledge sources, noting that a reliable and organized knowledge base is the crux of a successful AI deployment. We will also establish a regular workflow of human review and validation. While AI can dramatically spare development time, human-led quality assurance is as important as ever. Content outputs need to be validated for accuracy and styling. Human review also helps us to incrementally improve the model. Throughout the after the pilot, CTAC will track and compile the performance metrics, and transparently share them and make recommendations for iteration or potential enterprise expansion. 

3. Production Implementation

At this stage, the customer is ready to commit to deploying an AI enabled solution to production. Once agencies have a defined use case, roadmap, and funding path, CTAC delivers production-ready AI capabilities integrated directly into Drupal. Complete Implementation includes an expanded version of the pilot including the configuration, governance, workflows, testing, training, and deployment support. A holistic approach from our cloud and web specialists and project management team will set up the solution to be secure and controlled from the start, rendering it ready for operation.

By the end of this delivery phase, the customer will receive a production ready AI-enabled digital solution for Drupal. This will take into account all integrations and necessary configurations, tailor made for your unique operating environment and preferences. We will have curated and cleaned up the knowledge sources, refined the editorial workflows and access permissions, and configured the analytics dashboards and reporting mechanisms. All system users and administrators will receive training and documentation, to be regularly refreshed once in O&M, and CTAC will deliver a plan for the deployment, launch and ongoing maintenance support. 

4. Managed AI Optimization

Since they are so rapidly evolving, AI solutions require continuous governance, tuning, and content stewardship to remain accurate, trustworthy, and effective. CTAC’s delivery teams stay on the cutting edge of technology evolution, as well as quality and cost management best practices. During this phase, CTAC provides ongoing optimization services that continuously improve AI performance while helping agencies maintain compliance, content quality, and user trust.

In this phase, the client typically needs governance support including transparent reporting. We deliver reporting on the performance of the AI solution against the identified goals and baseline, as well as measure usage and cost. We implement our lessons learned to keep token usage low and manage expectations. The solution requires ongoing grooming to stay operating smoothly, and cost effectively. This includes continually validating the outputs for accuracy, curating the knowledge source from which the AI draws, and refining workflows and prompts as needed. We support ongoing governance by making metrics-based recommendations and staying in close contact with stakeholders to capture any changing requirements and maintain a continuous improvement backlog.
